SME AI agent: what you actually pay for
An SME AI agent is not one SaaS SKU. You pay three layers: (1) setup (scope, build, connectors, guardrails), (2) run (models, hosting, tools), (3) human ops (HITL, incidents, improvements).
If they only show setup price, look at run. If they only show run, look at setup and the business owner. Without all three, the quote is a teaser.

Setup: where the money goes
Scoping: friction, KPI, action allowlist, allowed data. Without that, build drifts.
Build: prompts / skills, tools (CRM, mail, Drive), tests, validation UI if needed. The closer the flow is to customers or money, the more HITL and tests cost.
Go-live: secrets, logs, token caps, runbook. An agent that “works in demo” without monitoring is not production.
Run: tokens, hosting, support
Tokens: variable. Simple qualification is cheap. Multi-agents, long context and tool loops multiply the bill. Measure from week one.
Hosting: pure cloud API vs EU VPS / self-host. Hermes-style self-host: infra + maintenance. Cloud API: less ops, vendor dependency.
Support: fixes, small adds, monitoring. Plan a light monthly retainer or ticket budget. Zero support = silent debt.
HITL: the cost people forget
Human-in-the-loop is not free: someone reads, validates, edits. Early on that is normal. If 100% of outputs still need manual review at month 3, autonomy design is wrong.
Calibrate: green auto, amber queue, red forbidden for the agent. Measure median review time and edit rate.
Without a business owner you have a noisy bot. Budget must include that role, even at 2h / week.
Quote traps
Price with no KPI. “Smart agent” with no bounded flow. No token ceiling. No escalation plan. Delivery with no handover. Comparing setup only across vendors.
Good sign: the quote lists process, tools, HITL, estimated run, exclusions.
Bad sign: leaderboard screenshots, full headcount replacement in week 1, zero mention of human review.
How to decide in 20-40 minutes
1) One measurable friction. 2) Reachable tools. 3) Business owner. 4) Risk threshold (what must never be auto). 5) Setup + 90-day run budget. 6) Go / no-go on a bounded POC.
If the POC misses the KPI, stop or shrink scope. Better than a six-month tunnel.
